Speed-to-Lead Calculator: What Is Slow Follow-Up Costing You?

When researchers sent web leads to 2,241 U.S. companies, only 37% responded within an hour, and 23% never responded at all. Get your response-time grade and see the customers left between follow-up attempts.

Quick answer

How do you measure the cost of slow follow-up?

Start with value per lead: close rate ร— average deal. Then compare your number of follow-up attempts with how many it takes to reach most leads who eventually buy. In Velocify's data, 93% of converted leads were reached by the sixth call. The gap between your attempts and six is revenue left on the table.

How it works

Four Quick Steps to Your Number

  1. Enter your leads per month, close rate and average deal value.

  2. Pick how fast you usually respond and how many times you follow up.

  3. Check the channels you use: call, text, email, video or voicemail.

  4. See your speed grade and your yearly follow-up gap instantly.

The method

How This Tool Does the Math

How the Speed-to-Lead Calculator works

This calculator does two things. It grades how fast you respond to new leads, and it estimates what you leave on the table by stopping follow-up too early.

Your response-time grade

Under 5 minutes is Freshly Melted (A). 5 to 30 minutes is Soft (B). 30 to 60 minutes is Cooling (C). 1 to 24 hours is Cold (D). Over 24 hours is Left Out Overnight (F). Not sure? That's common, and a test inquiry is the only way to find out.

The grade is backed by research, but we don't convert it into dollars. In Harvard Business Review's 2011 study, companies that contacted a lead within an hour were nearly 7 times as likely to qualify it as companies that waited one hour longer, and more than 60 times as likely as companies that waited 24 hours or more. The 2007 Lead Response Management Study by MIT and InsideSales.com found that calling within 5 minutes instead of 30 came with 100 times higher odds of reaching the lead and 21 times higher odds of qualifying them. Those are odds ratios, and they're often wrongly credited to Harvard.

The follow-up gap

  1. Value per lead = close rate ร— average deal value.
  2. Customers now = leads per month ร— close rate.
  3. Reach share = the share of eventually converted leads that your number of attempts reaches.
  4. Follow-up gap = customers now ร— (0.93 รท your reach share โˆ’ 1) ร— deal value, per month.

The reach shares come from Velocify's analysis of about 3.5 million leads, published around 2013: roughly 48% of converted leads were reached on the first call, about 70% by the second and 93% by the sixth. Attempts three to five are straight-line estimates between the published points, and we label them that way. Six or more attempts count as fully covered. This is dated vendor data, so treat the gap as a model of your business, not a measurement of it.

Following up without being annoying

Six attempts doesn't mean six identical calls. Mix calls, texts (only with consent), emails and a short personal video over about two weeks, and stop the moment someone replies, books or opts out. Your full report includes a 14-day sequence built from the channels you checked and a simple speed-to-lead checklist for your team.

Questions About This Tool

How the numbers work and what to do with them.

Still chewing on something?

Ask a real human. We answer in plain English and never send you down a jargon rabbit hole.

Why does response speed matter so much?

Interest fades fast. In Harvard Business Review's 2011 study, companies that contacted a lead within an hour were nearly 7 times as likely to qualify it as companies that waited one hour longer.

Where does the follow-up model come from?

From Velocify's analysis of about 3.5 million leads (around 2013): roughly 48% of converted leads were reached on the first call, about 70% by the second and 93% by the sixth. Attempts three to five are straight-line estimates, and we label the data as dated vendor research.

What's a good response time?

As fast as possible, ideally within 5 minutes. The MIT and InsideSales.com study found 21 times higher odds of qualifying a lead called within 5 minutes instead of 30.

How many times should I follow up?

More than most businesses do. Plan for about six attempts over two weeks across calls, texts (with consent), email and video, and stop the moment someone replies, books or opts out.

Can follow-up be automated without being annoying?

Yes. Vary the channel and the message, respect quiet hours, only text or call people who agreed to it, and stop as soon as someone replies. That's how The Buttered System runs follow-up.

Did Harvard find that calling in 5 minutes makes you 100 times more likely to reach a lead?

No, that's a common mix-up. The 100x contact and 21x qualify figures are odds ratios from the 2007 MIT and InsideSales.com study. Harvard Business Review's 2011 study is the source of the "within an hour, nearly 7 times" finding.
